Agra Energy Uganda – Carbon Consuming Circular Economies (CCCE) Uganda Business Plan

Preface

While it is not easy to justify a technological shift, in a place with sufficient technology.

In areas with no incumbent technological Infrastructure newer technologies scale at near zero marginal cost.

Uganda provides a vast horizon filled with thousands of populated areas, with little, or in many cases, no incumbent technological infrastructure. This project looks to fill those same areas with opportunities.

To follow is documentation outlining a Joint Venture with ESSI, TriFi Uganda, and future strategic organizations, including but not limited to, Agricultural Products Distribution and retail, including fresh produce, Bio-Char, Wood Vinegar, and Bio Fuels. CBD Oil Processors and Retailers, including expressors and compounders, Airline Companies who have agreed to Green Fuel by 2030, including Municipalities that support Airport operations.

A Technical White Paper outlining the details of these campuses is published here. https://BizBuilderMike.com . This plan is discussed as a case study in Chapter 8 Case Study Uganda.

Please find an Executive Summary and Business Plan with some Financial Data. Questions? Please text US-480-442-3244, Michael Noel, I will do my best to help.

Executive Summary

The Problem Worth Solving, –

Uganda provides a vast horizon filled with thousands of populated areas, with little, or in many cases, no incumbent technological infrastructure. This project looks to fill those same areas with opportunities.

The Novell Approach to Solving That Problem

Establish 100 Carbon Consuming Circular Economy Campuses (CCCEC) in Uganda by September of 2027, each campus providing 250 well-paid jobs and the infrastructure needed to support the families of these employees.

Infrastructure that includes:

Communications Network – State of the Art LTE4 – WIFI6E – Decentralized Public Infrastructure Network (DePIN)

Locally Developed Educational Curriculum and offered digitally in a classroom environment or offering ABC Mouse for instance or A.C.E Accredited Christian Education, or Kahn Academy, as the community would specify

Housing – Fully functional Smart City integrated home with smart 24 V DC infrastructure. Built predominately out of local materials. Potentially a large thermal wall was built of local soil also known as Ramed Earth.

30 bucks a square foot to build.

WellCare – Provided by our Partner Solve.Care

SickCare – Provided by our Partner Solve.Care

These campuses grow and convert industrial hemp into Wet Leaf containing CBD Oil and Hemp Hurd which is converted to SynFuel.

The Wet Leaf is pressed into Hemp Oil, which can be processed into Tinctures, lotions, and custom compounds, and then distributed.

The hemp hurd is processed via Plazma Gasification, this process produces, SynGas for use in carbon-negative aviation fuels.

If we employ an IoT network here to track the Industrial Hemp growth over time, we could use that data to prove the products coming from that growth to be Green. With this data, the CBD-Oil and Aviation Fuel could be irrefutably linked to industrial hemp grown in this specific field, during this time frame. This is interesting from two points, with this data we could qualify for Carbon Credits, and the Aviation Fuel we produce would be Certified Green.

Each day we plant 30 acres of Industrial hemp per campus

Each day we plant 30 acres of Rotation Crop per campus

Each day we Harvest 30 acres of produce per campus

Each day we Harvest 30 acres of Industrial Hemp Top Leaf per campus

Each day we Harvest 30 acres of Industrial Hemp Hurd, or Stalk per campus

There will be 100 Campuses, One at first then the next campus spawned from that one as a natural extension. The staff from the first campus will support the staff of the next one. So at 100 Campuses, 30 Acres Each campus is processed for each of the 5 processes. The math is 30 acres times 5 processes is 150 acres processed daily, per campus. In this way, a continuous, consistent, feedstock is processed daily. This greatly improved the results of Plasma Gasification, as the recapture system can be fine-tuned. This is not possible with a variable feedstock, such as landfill waste.

Cost of Raw Materials –

Planting industrial Hemp is estimated here to be 196.00 US an acre 150 acres processed daily, per campus. Planting Rotation Crops, such as organic produce is included and most probably will be a Joint venture, here we include it in the workflow as a break-even.

Raw Materials cost or COGS 196.00 US an Acre, 30 acres processed daily, per campus.

Revenue Centers,

CBD Pressed Hemp Oil Wholesale value is around 20.00 US per pound. One acre of hemp can produce 226 pounds of oil, 30 acres times 226 pounds is 6,500 estimated. 6500 pounds times 20 per pound is more than 100k daily. We need to do some testing here but the numbers are very realistic if we process the oil further into distillates, tinctures, lotions, and potions. For our purposes now let’s assume the cost of planting is around 200 per acre, and wholesale oil is about the same 400 per acre. There is much more profit here as the workflow develops into specialties. The advantage here is that we now have Hemp hurd left in the field at zero marginal cost.

The average hemp grown in the open for fiber was estimated at 3,070 pounds per acre. This is dried into Hemp Fiber or Hemp Hard. Which is then processed into SynGas or Biodiesel.

It’s been calculated that hemp can produce more than 800 liters of biodiesel per hectare. That is about 90 gallons per acre. 30 acres is 300 gallons a day per campus, at 4 to 5 dollars a gallon. The cost of syngas can vary greatly depending on many factors, including the process used, the feedstock, and the scale of operation.

For example, a 2019 study found that the unit cost of syngas production for a 60 Nm-3 h-1 capacity bio-gasifier at Mississippi State University was $1.217 per gallon, with operating costs being the largest part of the total production cost The study also found that labor costs were the largest part of the total operating cost, followed by equipment costs, loan life, feedstock costs, interest rates, utility costs, and waste treatment costs. Syn fuel According to procurementresource.com, the cost of syngas in 2024 is $2,499 for basic, $3,499 for premium, and $4,799 for enterprise.  There is another potential 500.00 us in Revenue daily. If we make some financial assumptions here.

CCCE Uganda Business Plan

Circa September 2024 – Over the last 12 months, a small team has gathered in Uganda. They are very interested in establishing 100 Carbon Consuming Circular Economies (CCCE) campuses in Uganda by September of 2027, each campus providing 250 well-paid jobs and the infrastructure needed to support the families of these employees.

These campuses grow and convert industrial hemp into Wet Leaf containing CBD Oil and Hemp Hurd. The Wet Leafe is pressed into Hemp Oil, which can be processed into Tinctures, lotions, and custom compounds and then distributed.

The hemp hurd is processed via Plazma Gasification, this process produces, SynGas for use in carbon-negative aviation fuels.

The Plasma Gasification process also produces Biochar to improve soil health, and Wood Vinigers for industrial chemicals and pharmaceuticals.

As a rotation crop Organic produce is produced and distributed by a sharecrop agreement locally at breakeven.

Generally speaking, from a global perspective, the wholesale of hemp oil provides enough profit to cover the costs of production of the Wet Leaf and Hemp hurd, given the costs of production at $196 per acre.

If there were commercial and industrial properties located near the campus, CBD Oil processors and distributors would find it attractive to be located near a supply. This increases profitability by reducing costs for logistics and transportation. This could provide a substantial profit center. That center must be prepared to process the oil from 30 acres each day. One acre of hemp can produce 226 pounds of oil. So process 1,000 pounds of CBD oil produced daily per campus

The average yield for 2022 hemp grown in the open for fiber was estimated at 3,070 pounds per acre. This is dried into Hemp Fiber.

Which is then processed into SynGas or Biodiesel. It’s been calculated that hemp can produce more than 800 liters of biodiesel per hectare.

12 hectares in 30 acres, so 800 times 12 or say 8,000 litres daily on each campus.

Syngas production cost analysis

  • A model based on economic data from the Mississippi State University bio-gasification facility showed that the unit cost of syngas production was $1.217 for a 60 Nm-3 h-1 capacity bio-gasifier.
  • According to procurementresource.com, the cost of syngas in 2024 is $2,499 for basic, $3,499 for premium, and $4,799 for enterprise.

Syngas, or synthesis gas, is a combustible gas that can be used as a fuel source or as an intermediate for chemical production. The global syngas market is expected to grow at a compound annual growth rate (CAGR) of 6.1% from 2024–2030, reaching a value of $75.48 billion by 2030.

Plasma gasification is a cutting-edge technology that converts organic waste, including industrial hemp biomass, into syngas (a mixture of hydrogen, carbon monoxide, and other gases). This process is highly efficient and environmentally friendly, as it not only reduces waste but also produces valuable byproducts like biochar, and wood vinegar, along with carbon-negative heat, electricity, and aviation fuel.

The outputs are predictable and have value in global marketplaces. For instance, in September 2021, US airlines pledged to make 3 billion gallons of sustainable aviation fuel (SAF) available by 2030, This pledge is part of the industry’s commitment to achieve net-zero carbon emissions by 2050.

Since then, Alaska Airlines, American Airlines, British Airways, Finnair, Japan Airlines, and Qatar Airways announced in July 2022 that they plan to purchase up to 200 million gallons of ethanol-based SAF per year over five years from one renewable fuels producer alone.

To qualify for Green Energy we will need to be certified. This means we need to track the growth of the feedstock we process. To do this we add an IoT network that tracks growth, moisture, and other aerosols, along with temperature, wind, and other variables, via solar-powered IoT devices.

The information from this system is tracked on an NFT, which represents the Syn fuel that is purchased on a private marketplace. The NFT Tracks the growth of the feedstock that was converted to the fuel offered on the private marketplace. All Certified.

This will allow carbon credits for this community as well.

If this new network is built to WIFI6 Mesh standards, and it should be, then we add additional profit centers here. Community members would be able to offer far-edge resources like computing, and storage, as well as bandwidth.

Process Overview

  • Feedstock Preparation: Industrial hemp is harvested, with the tops used for CBD oil extraction and the stalks processed for gasification. The CBD Oil, represented by an NFT, minted at the time of CBD Oil production is offered on the digital marketplace, the revenue here, in this one process, covers the agricultural costs completely.
  • Gasification: The more or less free feedstock is then prepared, and subjected to high temperatures in a plasma gasifier, breaking it down into syngas.
  • Energy Recovery: Syngas are used to generate electricity, heat, and synthetic fuels, all of which have a negative carbon footprint.

The profits from operations go to the community and its members as they see fit. In this plan, we provide for the establishment of a communications network, an Educational system, Healthcare, and Housing. Then distributions to Community membership. Or as the community and its members see fit.

We currently have a team, ready to go, and a Communications infrastructure in place. Team membership includes Ugandan Leadership, Local Government officials, an NGO based in Uganda known as ESSI, as well as officials in various other technology organizations. The team is operational and bootstrapped.

This project aims to create over 25,000 new jobs and foster sustainable development across the country.

Key Partners

Environment and Social Safeguards International (ESSI): A Ugandan NGO dedicated to environmental protection and community development

TriFi Uganda: Providing the communications infrastructure needed for the project.

Future strategic organizations, including but not limited to, Agricultural Products Distribution and retail, including fresh produce, Bio-Char, Wood Vinegar, and Bio Fuels. CBD Oil Processors and Retailers, including expressors and compounders, Airline Companies who have agreed to Green Fuel by 2030, including Municipalities that support Airport operations.

  • We are DeReticular, and we are solving the systemic economic failure of rural infrastructure that has persisted for decades. We are not building a better ISP; we are deploying a self-sustaining, AI-native economic operating system.
    Our Core Thesis (The Moat):
We eliminate the digital divide by flipping the economic model. Our local infrastructure is funded by a high-margin, global anchor tenant: the Community-Owned AI Compute Cluster. Global AI demand pays for local access, ensuring immediate ROI and a structurally defensible position against all legacy competitors.
We are seeking Joint Venture Partners in two key areas:
Grant Strategy & Execution: Partners who can accelerate our non-dilutive capital strategy for complex infrastructure and energy grants (e.g., matching funds, state/federal programs).
Specialized Project Finance: Project Finance experts interested in deploying the RIOS blueprint (with its built-in revenue stream) into new high-impact geographies (e.g., Rural USA or our Uganda expansion model).

Flipping the Script on the Final Frontier: How a New Business Model is Turning Rural Dead Zones into Profit Centers
